Red Sun Farms Success Story

Continuous Improvement Projects Lead to Red Sun Farm’s Operational Excellence

Red Sun Farms (RSF), established in 2010, is the largest greenhouse grower in North America. Headquartered in Kingsville, Ontario, this vertically integrated company has control from seed, propagation, harvest, packaging, transportation, and delivery of its in-house grown produce. Tomatoes, peppers, and cucumbers are grown in state-of-the-art facilities in the US, Canada, and Mexico; where Red Sun Farms roofed and climatized farms are held to the world’s highest quality standards.

The Problem

After one and a half years working with Red Sun Farms, TMAC has become a Trusted Business Advisor for the company. Meeting once a week to discuss progress, challenges, and new projects, both parties have been able to integrate best practices and apply them on a daily basis.

“With TMAC’s guidance, RSF team has been able to breakdown, study, and map each process thoroughly to determine current states and bottlenecks. This exercise allows us to make improvements in productivity and performance”, said Omar Flores, RSF Continuous Improvement Engineer.

The Solution

The tools learned in 2018, when TMAC started working at RSF, continue to be applied to all continuous improvement projects. Lean concepts are now better understood and improvements are sustained by consistently measuring impacts. According to Alejandro Garcia, RSF Operations Manager, “both management and operations now speak the same language and are able to better communicate and understand how to work together toward the same goals”. The increased efficiency in the shipping process, cycle times and repacking, will support the company’s growth and allow for bigger and better results in the future.

The Results

RSF was able to create 6 new jobs in the last year. In addition, the company invested in new equipment worth around $15,000 and $40,000 was dedicated to improve their information systems technology. Cost savings in labor, materials and overhead close to $3,000,000. The company is positioned for continued growth and they have the foundation to sustain it and achieve Operational Excellence.
